Starting point: Agile work was to be introduced top-down. Many employees expected more pressure, more work and even higher speed.

Turning point: In the retreat, concerns were not moderated away but taken seriously. Only then did the philosophy behind agile work become tangible: better collaboration, shorter paths, more ownership and focus on the shared goal.

Result: Skepticism became openness. By the end, the team itself demanded the conditions it needed for implementation.

In the design of the two-day business retreat, the initial focus was strongly on taking concerns seriously. Instead of starting directly with agile methods and frameworks, the underlying mindset was made tangible first. The room also changed visibly: from rows of tables to table islands and finally to a circle of chairs with around 60 experienced developers.

Starting point: A hospitality company was in a strong growth and expansion phase. Pace, operational interventions and unclear roles created friction.
